You’ve been ordering PCBs long enough to know the drill. Send the RFQ, get a few quotes back, pick the best-looking number, move forward. Then the invoice arrives and there’s a gap — sometimes small, sometimes not.
Most of these extra charges aren’t illegal or even unreasonable. They’re buried in the fine print, or not mentioned until after you’ve committed. Suppliers aren’t trying to deceive you. They’re also not going out of their way to highlight costs that make their quote look less competitive.
These are the ten cost traps that show up most consistently in PCB procurement — identified across hundreds of orders. Some will save you a few dollars per board. Others can change the economics of an entire production run. None of them require you to change a single trace in your design.

NRE Fees That Apply to Every Order, Not Just the First
Non-Recurring Engineering fees — NRE — are supposed to cover the one-time setup cost of a new job: reviewing Gerber files, creating tooling, programming machines. In theory, you pay once and the setup is permanent.
In practice, many suppliers charge NRE again on every new batch, especially if there’s been any gap in production. The charge shows up under different labels: “setup fee,” “tooling charge,” “processing fee.” Without asking directly, you won’t know whether you’re being charged once or every time.
Panelization Charges You Didn’t Know You Were Paying
PCBs aren’t manufactured individually. They’re grouped on large panels, and you pay for the whole panel — not just the area your boards occupy. If your board shape doesn’t tile efficiently onto a standard panel, you’re paying for a lot of wasted material that goes straight into the recycling bin.
A square board tiles well. An irregular shape with cutouts, curves, or unusual dimensions might only fill 55% of a panel. That means you’re paying nearly double the material cost compared to an efficient layout — and suppliers rarely volunteer this information upfront.
What to do: Ask your supplier for a panelization diagram before you confirm any order. A quick look tells you exactly what you’re paying for. If utilization is below 60%, ask whether a minor board dimension adjustment — one that doesn’t affect your mechanical fit — would improve it.
The size and shape of the circuit board directly affect the panel utilization rate, thereby increasing manufacturing costs. This, in turn, leads to design decisions that increase PCB production costs, and provides optimization solutions that can be completed before submitting Gerber files.
Impedance Control Surcharges Hidden in the Base Price
If your design has controlled impedance — high-speed signals, RF, differential pairs — your supplier runs impedance test coupons alongside your boards. That adds time, material, and specialized equipment.
The problem isn’t that this costs money. The problem is whether it’s in the price you were quoted. Some suppliers include impedance testing for boards that clearly require it. Others add a surcharge of 15–40% of the board cost as a separate line item, sometimes disclosed only at invoice.
Minimum Order Quantities That Force You to Overbuy
MOQ requirements exist because manufacturers have fixed setup costs that need to be spread across enough boards to be worth running. That’s legitimate. The trap is when MOQ is used to push you into ordering more than you need.
The scenario: you need 800 boards. The supplier’s MOQ is 1,000. Their per-unit price looks attractive. But you now have 200 boards in a warehouse you didn’t budget for — and you’ve paid for them.
Two things to ask:
- Is tiered pricing available below the stated MOQ? Many suppliers will accommodate slightly lower quantities at a modest per-unit premium that still comes out cheaper than buying boards you don’t need.
- Is a blanket order arrangement available? You commit to a total volume over a year and they produce in smaller batches as you call them off. This protects both sides.
Surface Finish Upgrades You Never Asked For
HASL is the standard surface finish for most applications. ENIG is better for fine-pitch components and certain reliability requirements — and costs 20–35% more. Some suppliers default to quoting ENIG regardless of what your design calls for, or quietly suggest the upgrade during their review process.
Quick check before you approve a quote: does your design have any component below 0.5 mm pitch? Any BGA packages? Any edge connectors requiring gold contacts? If the answer to all three is no, you almost certainly don’t need ENIG. Push back.
This isn’t a design decision that needs to be reconsidered with the engineering department. The key is whether the specifications on the purchase order match the actual quote. Always carefully check before signing off.
Via Tenting and Plugging Added as a Default
Vias are the holes that connect traces between PCB layers. Open vias are the standard and cheapest option. Via tenting and via plugging are additional process steps that cost extra and are only necessary for specific design reasons.
The issue: “tented vias” sometimes appears as a default option in supplier order forms without clearly flagging the cost. If your design doesn’t specify a via treatment requirement, verify that you’re being quoted open vias. The cost difference is meaningful on boards with high via counts.
Electrical Testing Listed as Optional When It Shouldn’t Be
Most suppliers offer a range of electrical testing options from none to flying probe to fixture-based. Skipping testing looks like easy savings upfront.
It usually isn’t. A defective bare board that makes it into your assembly process costs significantly more to diagnose and rework than catching the defect at source. For any order going into a customer-facing or critical product, build electrical testing into your quote requirements from the start — and make sure you’re comparing like-for-like when evaluating suppliers.
When a quote looks cheaper partly because it excludes testing, that’s not a price advantage. It’s a risk transfer onto your production line.
Expedite Premiums That Become a Habit
Standard fabrication lead times run 10–15 days. Expedited turns cost more — typically +20–50% for a 5-day turn, and significantly more for anything faster. The premium isn’t always the trap. The trap is when expedite fees become a regular line item because of internal schedule pressure rather than genuine necessity.
If you’re paying expedite fees more than twice a year on the same product line, the problem isn’t the supplier. It’s a planning issue that’s costing real money every cycle. Calculate what a minor upstream schedule adjustment would save annually. The number is usually larger than expected.
Rework and Warranty Clauses Written in the Supplier’s Favor
Every supply agreement should address what happens when boards don’t meet spec. But “doesn’t meet spec” means different things depending on how the contract reads. Some suppliers define acceptable quality levels broadly enough that a batch with 3–5% defects falls within contractual terms — leaving you to absorb the sorting and rework cost.
Before signing any supply agreement, get answers to these in writing:
- What is the defined defect rate threshold, and what happens to batches that fall within it?
- Who covers rework cost for defects within the contractual threshold?
- What is the committed turnaround for replacements?
- Does the supplier indemnify you for assembly costs incurred on defective bare boards — or only for the bare board cost itself?
The last question is the one most procurement teams miss. If a defective bare board makes it through incoming inspection and into your SMT line, the cost of the assembled board — not just the PCB — is what you’ve lost.
Shipping and Import Costs That Show Up at the Final Invoice
This one sounds obvious. It catches buyers off guard more often than it should. A supplier quotes you a board price — sometimes even a “delivered” price — and then adds shipping, customs documentation fees, and import duty at the invoice stage.
For international sourcing, always ask for a landed cost estimate that includes shipping, insurance, and applicable customs or import fees before you approve the order. If the supplier can’t provide one, ask your freight forwarder to estimate it using the shipment dimensions and weight the supplier confirms.
A quote that looks 8% cheaper than the competition might land at the same cost or higher once logistics are factored in. Build this into every quote comparison, not as an afterthought.
